Decide on sponsor package

Decide on venue
Ideally, you'll want a venue:
- large enough for people to flow out of the rooms, mingle, sit down
- with a quiet separate room for speakers and organizers
- With natural light, even better with an outside space
- with decent wifi, or at least one separate wifi for speakers
- provides catering (preferably Vegan, if that's what you want)
Decide on sponsor package

[Post] Setup retro with your team
Create a sponsor prospectus
Decide on lanyards (take weeks to deliver)

Prepare for massive affluence of registration in the first 2 hours
Account for more people at the registration desk for the first 1-2 hours, after, team can be re-assigned

Decide on the general directions
Some examples:
- Do you want to focus on local speakers or accept submissions from international speakers?
- Do you want to favour end-users or accept vendors' talks?
- Do you want to have longer talks with less breaks? Or let people mingle more?
Decide if you want to livestream, record or both
[Post] Prepare transparency report
Close CfP (no less than 2 months out)
Request credly badges for speakers and organizers
Sign the contract with the venue

Setup a call for volunteer/organizers
Create a form / use slack (we used #netherlands on cncf slack) for collecting interest from new volunteers and organizers
Create scheduled social media posts
Your best bet is to use the free tier of Buffer. Schedule timed posts on Linkedin/Twitter for speakers and sponsors
Contact possible backup speakers
Create a custom website

Create an event on community.cncf.io
Setup diversity tickets and program
Things you can do:
- advertise the event at local, diverse meetup (SheCodes, women in tech etc)
- contact CNCF about scholarship program
Find or have a financial/tax sponsor
You'll need a commercial entity to take charge of sending/receiving invoices/money, pay taxes and signing the contracts
You might want to have a local non-for-profit organization set up, it's usually leaner to manage than a for-profit org but it may vary from country to country. Remember to abide by your local tax and corporate laws.

Have a CoC point of contact
Prefer to have 2, diverse point of contact. They should be ok with sharing their phone number publicly
Design badges
We had a great experience with ConferenceBadges.com integration with Eventbrite. You can filter tickets per discount code used, so you can easily create badges for speakers, sponsors, students etc.
